How we work

The partnership, in practice.

The home page explains why we work; this page explains how. The monthly rhythm, the first ninety days, the deliverables you get, the tools we use, the four numbers we measure, who does what and what happens if we part ways — all itemized.

We split the month into three.

Week 1

Strategy session

The senior team and your decision-maker at the same table. What happened last month, and what's this month's single priority.

Weeks 2–3

Production

No meetings. The work gets done. All we ask of you is quick approvals.

Week 4

Karat audit

We check whether every touchpoint matches the brand's karat. The report isn't a data dump; it's a decision document.

The first 90 days

The handover is painless.

The most expensive part of switching agencies is the gap in between. We don't leave that gap: we give you in writing, before the contract, what the first three months will look like.

Days 0–30

Handover and diagnosis

Access is collected, tracking infrastructure is set up and running campaigns are taken over without interruption. Your ads don't stop during the handover.

  • Handover of accounts, data and content
  • Tracking and reporting setup
  • Brand karat diagnostic report
Days 31–60

Karat and first production

The positioning is boiled down to one sentence, the visual language and message architecture become clear. The first creative batch goes live.

  • Positioning and message architecture
  • Visual language guide
  • First creative batch and testing cycle
Days 61–90

Scale and rhythm

The winning setups get budget and the monthly rhythm settles in. From here on, the work compounds: each month builds on the last.

  • Scaling the winning creatives
  • Launching CRO and email flows
  • Move to monthly karat audits

This timeline is an annex to the partnership proposal. If a delivery is missed, we tell you why before you ask.

What do you actually get?

This is the haziest part of agency work: money goes out, slides come back. Below are the concrete deliverables of the partnership — itemized in the contract, and owned by you.

Document

Brand Karat Book

Positioning in one sentence, message architecture, tone guide and visual language rules. It's the one document that still serves you even if you work with a different team tomorrow.

Which tools do we work with?

Every account is opened in your name and the licenses are yours. When we part ways, the tools and the data stay where they are — we don't lock anyone into our own dashboard. This list grows as the catalog grows: on the store side it now covers Shopify and WooCommerce, in payments PayPal and Klarna, in sales marketplaces and WhatsApp, and in search the AI answer engines too.

Satisfaction is not a metric.

The success of a partnership isn't left to mutual satisfaction. Four numbers are defined in the very first month, their baseline is drawn from pre-handover data, and every quarter we look at the same four. We don't change the measure afterwards — a measure that gets changed stops being a measure.

GrowthMonthly revenue since handover

Not absolute revenue, but the change versus the month we took over. Seasonality is separated out by comparing with the same month last year.

EfficiencyCustomer acquisition cost

The only number that tells you whether growth came from more budget or from the work itself. If it doesn't fall as the budget grows, the growth was bought.

IndependenceNon-paid revenue share

The share of direct traffic, email and repeat purchases in the total. The most honest indicator of branding: what's left when you switch off ads.

BrandAudit score

Of twenty randomly picked touchpoints, how many express the same positioning. The only non-subjective measure on the brand side.

If two of the four numbers are still flat in the third quarter, the problem is on our side. We start that conversation before you do.

Most of the load is on us. But not all of it.

Most of the load in the partnership is on us. But there are four items on your side too; if they falter, the work falters. We put them here so you see both sides in writing before the contract.

We take on7 items

The day-to-day running of the brand moves to us. For these items, we expect nothing from you but approvals.

  1. Strategy and positioning decisions We define the brand karat and make sure it holds on every channel.
  2. All production: creative, content, shoots, copy You don't need to write briefs; we write them and send them for your approval.
  3. Setting up and running ad accounts day to day Budget allocation, testing cycles, scaling decisions.
  4. Tracking infrastructure and reporting Setup, maintenance and the monthly decision report are on us.
  5. Timeline and priority management Keeping track of what comes next isn't your job.
  6. Coordination with third-party tools and agencies Software, shipping, production: we stand in between.
  7. Delivering bad news first A missed delivery or a dropping result gets reported before you ask.
What we need from you4 items

A short list, but not up for negotiation. Without these four, the seven above don't work.

  1. Approvals within 48 hours A pending approval means a missed launch. A single decision-maker is enough.
  2. The decision-maker at one strategy session a month 45–60 minutes. Twelve times a year; we don't ask for more.
  3. Full access to data and accounts Revenue, costs, stock, returns. A decision made on incomplete data is a guess.
  4. A product and operation that hold up Fixing the brand side won't rescue stock that runs out or deliveries that arrive late.

As the partnership progresses, the load on your side goes down, not up. If after the third month there's still something you need to follow daily, that's our shortcoming — and the report says so.

The pie is bigger than you think.

An industry doesn't need just one winning brand. Several brands can grow in the same category at the same time, because the real competition is usually not the rival brand but indecision. That's why we don't shut the door with "your competitor is already with us."

The promise we make is narrower and stricter: even if we work with two brands in the same industry, the four things below never pass between them. It's written into the contract as a clause.

Positioning

The sentence we find for you is yours. We don't build the same sentence, the same angle or the same category story for a second brand.

Yours

Creative and content

No image, video, copy or concept we produce circulates to another brand. We don't reuse a winning creative with the next client.

Yours

Data and learnings

Your test results, audiences and account data are yours. A result from one brand never goes into another's brief.

Yours

Team focus

Two brands from the same industry are never assigned to the same team. Your team doesn't sit at your competitor's table.

Yours

If we work with a competitor of yours, we tell you on the first call without waiting for you to ask. If that bothers you, we understand; the decision is yours.

What happens if we part ways?

We wrote this here so nobody feels awkward asking on the call. How a partnership ends matters as much as how it starts — and a partnership that's hard to leave is a bad partnership from day one.

Stays with you
  • Every account — ads, analytics, email, store. All opened in your name.
  • The Brand Karat Book and everything in it.
  • Raw files of all creatives, together with usage rights.
  • Pixel, audience and conversion data.
  • Tracking setup and dashboard.
  • Handover file: a single document explaining where everything is, within two weeks.
Doesn't stay with us
  • No learning drawn from your data is carried over to another brand.
  • Your creatives don't appear even in our portfolio without permission.
  • Our access to your accounts is closed on the day we part ways.
  • There's no penalty clause for ending; after the 12 months, the notice period is 30 days.

Let's talk about what this means for your brand.

On the discovery call, we go through every item above using your own numbers.
